CPL

Cost per Lead

Performance marketingDecision termCalculator

What you pay, on average, for one lead: a person who shares their contact details or makes an enquiry. A lead is not yet a customer.

Formula

CPL = ad spend ÷ number of leads. Cost per customer = CPL ÷ lead-to-customer rate

Example

Separately from her usual ₹1,00,000 of monthly ads, Meera tests ₹30,000 on lead-form ads offering a free wedding-wear styling appointment and gets 300 leads. Her CPL is ₹30,000 ÷ 300 = ₹100. Only 5% book and buy, so 15 customers cost her ₹2,000 each.

How you'll hear it

“CPL dropped to ₹100, but the sales team says half these leads never pick up the phone.”

What it helps you decide

Which lead campaign to fund. Judge it by the cost per customer it produces, not by CPL alone.

Where people misread it

People optimise for the lowest CPL. Cheap leads are often weak leads, so the campaign with the higher CPL can deliver customers at half the cost.

The story

Meera tests two lead campaigns for her bridal styling service, ₹30,000 each, on top of her usual ₹1,00,000 of monthly ads. Campaign A is a quick Instagram lead form. Campaign B asks for the wedding date and budget before submitting.

Campaign A wins on CPL. Her agency suggests moving all the money there.

Campaign A: short form
Spend₹30,000
Leads300
CPL₹100
Leads who become customers5%
Customers15
Cost per customer₹2,000
Campaign B: longer form
Spend₹30,000
Leads150
CPL₹200
Leads who become customers20%
Customers30
Cost per customer₹1,000

The longer form put off casual browsers. That doubled the CPL and halved the cost of each actual customer. Moving the money to Campaign A would have doubled what she pays for a customer.

Track leads all the way to a sale. Your WhatsApp Business chats or a simple sheet can tag which campaign each buyer came from. Judge campaigns on cost per customer.

All figures are illustrative.

Compare campaigns on cost per customer. A higher CPL is fine if more of those leads buy.

The lead-to-customer rate should come from your own records for that campaign, not from an average across all leads.

Don't confuse it with

  • CPA: cost per conversion, where the conversion is often a sale.
  • CAC: cost of a new paying customer, including all marketing and sales costs.

In India: Many Indian businesses take leads on WhatsApp rather than web forms. Click-to-WhatsApp ads count a conversation started, so define clearly what counts as a lead before comparing CPL across campaigns.
